GEO KPIs: which numbers should you report on AI visibility?

Which KPIs do you use for GEO and how do you report them to management or clients? The key numbers, how often to share them and an example report structure.

The most important GEO KPIs are your visibility score (how often AI mentions you), your share of voice compared with competitors, your average position in the answer and your presence on the sources AI cites. Add business numbers such as visitors from AI assistants and enquiries. Measure weekly, report monthly and review direction every quarter.

Why separate KPIs for GEO?

Classic SEO numbers such as Google rankings and clicks only tell part of the story. When someone asks ChatGPT or Gemini for advice, they often get an answer straight away with just a few names. There is no ranking of ten links. Sometimes they do not click through at all. That is called zero-click.

So you need numbers that show whether you appear in those answers. These numbers are new to many managers and clients. A clear set of KPIs helps keep the conversation businesslike. Also read what GEO is exactly if your colleagues are not yet familiar with the term.

The key GEO KPIs

Do not pick too many. These five together give a good picture:

  1. Visibility score. The percentage of answers in which you are mentioned, across all the questions and models you track. This is your headline number. Read more in the AI visibility score explained.
  2. Share of voice. Your share of all mentions, compared with your competitors. This shows whether you are gaining ground, even when the whole market fluctuates.
  3. Average position. Are you mentioned first, or fifth? A higher position is worth more.
  4. Visibility per model. Your score in ChatGPT, Gemini, Perplexity and Claude separately. Big differences point to specific opportunities.
  5. Presence on cited sources. On how many of the websites AI uses as sources are you listed? This is a leading indicator: if you grow here, visibility often follows later.

Add business numbers

Management wants to know what GEO delivers. So link your AI numbers to business results:

  • Traffic from AI assistants. In Google Analytics you can see visitors arriving via chatgpt.com or perplexity.ai, for example. Read how in measuring AI traffic in Analytics.
  • Enquiries and conversions from that traffic. Quotes, appointments or orders.
  • Branded searches. In Google Search Console you can see how often people search for your business name. People who see you in an AI answer often look you up afterwards.
  • What customers say. Ask new customers how they found you and add "via an AI assistant" as an answer option.

Be honest that not everything can be measured. Many people read an AI answer and call you or look you up later. That traffic then ends up as direct or branded search.

How often should you measure and report?

A fixed rhythm stops you reacting to random fluctuations.

  • Measure weekly. AI answers change. A weekly measurement makes the trend more reliable.
  • Report monthly. Once a month, a short report with the trend and the main actions.
  • Adjust quarterly. Check whether the tracked questions are still right, whether there are new competitors and what your priorities are.

Do not expect quick jumps. Changes in AI answers take time. Read more in how long GEO takes to show results.

Example structure of a GEO report

A good report fits on a few pages. This structure works for a business owner as well as a marketing agency:

  1. Summary in three sentences. What went well, what did not, what we do next.
  2. Headline numbers. Visibility score and share of voice, with the change from last month.
  3. Per model. A small table with the score per AI assistant.
  4. Per question. Which customer questions you are and are not mentioned for.
  5. Competitors. Who is growing, who is falling, are there new names?
  6. Sources. Which websites does AI cite, and where are you still missing?
  7. Business numbers. AI traffic, enquiries and branded searches.
  8. Actions. What has been done and what is planned for next month.

Keep the language simple. Explain terms such as share of voice once and then use them consistently.

Frequently asked questions

What is a good visibility score?
That depends on your market and your questions. Compare mainly with your competitors and with your own score from last month.

Should I report sentiment as well?
It can be useful to note how AI talks about you. Do it qualitatively, for example with a few example sentences from answers.

How do I report to several clients?
Use the same structure for every client. That way you work efficiently and clients see straight away where they stand.
